Change Management - Reskilling is an identity problem, not purely a training problem
When organizations introduce new AI tools, leaders typically treat adoption as a training problem. They purchase software licenses, organize workshops, and wait for productivity to surge. But there are quite a few reasons why employees might reject the new way of working. The issue is rarely a lack of instruction but instead it is a threat to professional identity.
Knowledge workers build their self-worth on the mastery of specific, hard-won tasks whether that is constructing complex spreadsheets, manual data reconciliation, or drafting reports. When we tell them that a model can automate these tasks in seconds, we are not just offering efficiency. We are telling them that the foundation of their professional value has been digitized.
Asking someone to reskill without redefining their value is asking them to participate in their own obsolescence. They resist because they are protecting their identity as experts. It could also be that they have no incentive to improve their processes. What if they are depending on overtime pay to make ends meet? Reducing workload is a threat to their livelihood. Maybe it is fear because they don’t know what tasks will fill the hours that opened up by optimizing the process? Or could it be that they are afraid of losing team members as the company now doesn’t need that many people anymore to perform those tasks?
To overcome this barrier, we must design the future state of the role before we deploy the tool and we do it with the people, we don’t do it to them. The narrative cannot be about what the machine takes away; it must be about who the worker becomes. We must elevate their role from manual operator to process designer, auditor, and exception handler. When the new role offers a clear, high-status professional identity, training transitions from an executive mandate to an opportunity to help people reconnect with work in a meaningful way, become more engaged and more empowered.
